Change control · Emergency replacement
Do not skip tests — stage the order. A pilot poured the day the wax arrives carries the full test; production follows in tranches of 200, 400 and 400, each held until the next gate; and nothing ships until the evidence it depends on exists.
₹50,098.00
of material exposed before the mid-life gate, instead of ₹2,50,490.00 if all 1,000 are poured at once · CSI live pricing, September 2026
Quick answers — read this first
What is the minimum validation before pouring 1,000 candles in a new wax? A pilot and three gates. Gate A (first burns: safety lines and wick choice) before any production; Gate B (mid-life: blind throw, appearance) before anything ships; Gate C (one pilot candle burnt to the end) before the last tranches ship.

How many test candles? 9 in the pilot — two wicks × three, plus three spares — burnt beside three retained old-wax candles. Kit ₹2,743.50.

Should I pour the whole order after the first burn? No. Pour 200 and hold them. Everything poured before Gate B is exposed: ₹50,098.00 staged vs ₹2,50,490.00 all at once.

Which replacement wax should I pick in a hurry? The one with the fewest unknowns: a published ceiling that covers your load and a known temperature. For 8%, CSI 464 (up to 10%, 80–90°C guidance) or Luxury Soy Wax Chunks (up to 13%). See choosing the replacement.
The short answer
Answer: Stage it: pilot → Gate A → tranche 1 (hold) → Gate B → ship 1, pour 2 → Gate C → ship 2, pour and ship 3.
Order: 1009 candles at 8%: 19 × 10 kg + 1 × 1 kg + 1 × 500 g CSI 464 (₹97,173.40) + 16 × 1 kg + 1 × 500 g + 1 × 100 g + 1 × 50 g Sandalwood (₹83,716.28); total ₹2,58,415.68 with Eco Thin C1.
Rule: Buy wax and oil now; buy wicks after Gate A. No safety line may be worse than control at any gate. Backup planning: pre-qualify a second wax.
1,000 candles in a replacement wax: pour in tranches, ship through gates Example schedule from 30 Sep · Luxury Soy Wax CSI 464 · 8% Sandalwood · gates are decisions, not dates day 0 day 2 day 4 day 6 day 8 day 10 day 12 day 14 day 16 day 18 day 20 day 22 Pilot · 9 candles Tranche 1 · 200 Tranche 2 · 400 Tranche 3 · 400 pour burn cycles + checkpoints on to full life (measured) pour HOLD ship pour HOLD ship pour + cure ship GATE A GATE B GATE C Material at risk before Gate B: ₹50,098.00 (200 candles) instead of ₹2,50,490.00 if all 1,000 are poured on day 2
Each row is a batch of candles; the dashed lines are the three gates. The pilot runs ahead and carries the full test, including one candle burnt to the end. Each production tranche is poured only after the gate before it and held until the next gate; the last tranche is poured after Gate C, when every question has been answered. The day numbers are an example — the gates are decisions made on evidence, and Gate C comes whenever your full-life candle actually finishes.
Straight answer
I need to replace my wax immediately for a 1,000-candle order — what minimum validation should I complete before committing the whole batch?
Do not commit the whole batch to any single test result — stage it. First, pick the replacement with the fewest unknowns: a wax whose maker's stated ceiling covers your load and whose temperatures are known — for an 8% formula, Luxury Soy Wax CSI 464 (up to 10%, CSI guidance 80–90°C) or Luxury Soy Wax Chunks (up to 13%). Change nothing else. Pour a 9-candle pilot the day the wax arrives — two wick options × three, plus spares — and burn it beside retained old-wax candles. Gate A, after the first two burns: every safety line no worse than control and a full melt pool — choose the wick, buy production wicks, pour 200 candles and hold them. Gate B, at the 7-day checkpoint and past half the wax: blind throw within a point of control, tops and adhesion acceptable — ship the 200, pour 400. Gate C, when a pilot candle has burnt to the end: ship the 400, pour the last 400 and ship them after cure. The material exposed before Gate B falls from ₹2,50,490.00 to ₹50,098.00.
One line: pour a pilot, then produce in tranches that ship only through gates — the test can't go faster, but the exposure can be smaller.
For the emergency itself — 1,000 candles of 200 g at 8% in Luxury Soy Wax CSI 464 — the wax is 191.2 kg (19 × 10 kg + 1 × 1 kg + 1 × 500 g, ₹97,173.40) and the Sandalwood is 16 × 1 kg + 1 × 500 g + 1 × 100 g + 1 × 50 g (₹83,716.28). The pilot that has to pass first is 9 candles and ₹2,743.50. Bags above 10 kg and volume pricing are quoted on WhatsApp.

Minimum validation is about exposure, not shortcuts

You cannot make the test faster. You can make sure that, while it runs, only a fifth of the order is riding on it.

With Diwali 40 days away and a customer waiting, the pressure is to pour all 1,000 candles in the new wax as soon as it arrives. The problem is not that the new wax is likely to fail; nobody knows that. The problem is that the evidence you need — how the candle burns at the end, how it throws after a week, how the tops look — arrives on its own schedule, and pouring everything first bets the whole order on evidence you do not have yet. The answer is not to skip tests. It is to stage the order so the amount of product exposed to each unknown is small when the unknown is large, and grows only as the evidence comes in.

So the plan has three parts. A pilot, poured the day the wax arrives, that runs ahead of production and carries the full test. Tranches of production — 200, then 400, then 400 in this example — each poured only after the pilot has passed the gate before it. And holds: each tranche waits until the next gate before it ships, with retained samples kept from every tranche. The diagram above shows the example schedule.

The CSI principle
Pour in tranches. Ship through gates. Keep a sample of everything.
The pilot runs ahead and carries the risk. Production follows one gate behind. Nothing leaves until the evidence it depends on exists.

Choose the replacement that removes unknowns

In an emergency the best replacement wax is not necessarily the cheapest or the one that feels most similar. It is the one that leaves the fewest open questions. Three matter most. Does the wax maker's stated ceiling cover your load? Luxury Soy Wax CSI 464 is rated up to 10% and Luxury Soy Wax Chunks up to 13%, so an 8% formula is inside both. Natural Soy Pearl Wax and Premium Coconut Soy Wax CSI 468 have no ceiling quoted in this series, which adds a question you would need answered before release. Is there a published temperature? CSI's guidance for CSI 464 is to melt and pour at 80–90°C (confirm on the product page) — the only CSI temperature on record. Can you buy the whole quantity now? CSI 464 is listed up to 10 kg a bag, and larger quantities are quoted on WhatsApp.

The swap that doubles the risk. Under pressure it is tempting to change the jar or the wick supplier at the same time "since we're retesting anyway". Do not. Every extra change is another unknown the pilot has to resolve in the same few days, and if the pilot fails you will not know which change caused it. The two-simultaneous-changes post covers the case where you truly have no choice.

Question Answer for this example If the answer is no
Is the load inside the new wax maker's stated ceiling? Yes — 8% in CSI 464 (up to 10%) Choose another wax, or reformulate and test the new load
Do you have a control? Three retained candles from the old wax Use your last approved batch record and photos; widen the pilot
Is the whole wax and oil quantity secured? 19 × 10 kg + 1 × 1 kg + 1 × 500 g CSI 464 · 16 × 1 kg + 1 × 500 g + 1 × 100 g + 1 × 50 g Sandalwood Ask on WhatsApp for a quote and dispatch before pouring the pilot

The pilot: what it tests and how many candles

Nine candles, poured on day 0, decide the fate of a thousand.

Everything here is a working practice, not a standard: three candles per variant, burn cycles of about 3–4 hours with full cool-down, cure checkpoints as labelled examples. The pilot is two wick options × three candles, plus three spares for extra full-life burns and a storage check: 9 candles. Wick A is your current approved wick (Eco Thin C1 in this example); Wick B is the one alternative you would move to (Eco Thick C2). CSI publishes no wick-size chart and no equivalence between its wicks. The control is three retained candles from the old wax, burnt alongside.

1
Day 0 (30 Sep) — pour the pilotSame jar, fill, oil and room as the approved candle. Follow the new wax's instructions. Label every jar with wick, candle number and pour time. Weigh each filled candle.
2
Day 2 (2 Oct) — Gate AAfter your usual minimum cure, burn the pilot and the control together for two cycles. Score time to full melt pool, pool depth, flame height, soot, mushrooming and jar-side reading. Choose the wick: no worse than control on every safety line, full pool reached, no tunnelling. Buy production wicks for that option only.
3
Days 2–4 — pour tranche 1 and hold it200 candles with the chosen wick, plus three retained samples. Nothing ships yet.
4
Day 9 (9 Oct) — Gate BThe pilot has passed its 7-day checkpoint and burnt past half its wax. Blind hot throw against the control (coded candles, same room, same burn time, two assessors), cold throw, tops, adhesion, and the safety lines again. Pass → ship tranche 1 and pour tranche 2.
5
Gate C — when the full-life candle finishesAt least one pilot candle burnt to the end of usable wax. Its last third — pool depth, flame, jar heat — must be no worse than the control. Pass → ship tranche 2, then pour tranche 3 and ship it after your usual cure. The day this happens depends on your candle's consumption rate, which you are measuring; day 17 on the diagram is an example, not a promise.
6
After shipping — keep the storage track runningKeep the retained samples and a stored pilot candle through the next weeks. If anything changes in storage, you want to know before the customer does.
Each gate is a decision with evidence, not a date · tolerances are working rules you may tighten
The three gates
Gate Evidence available Pass condition What it releases
Gate A · first burns Pilot burns 1–2 after your usual minimum cure Safety lines no worse than control · full melt pool reached · no tunnelling · wick chosen Buy production wicks · pour tranche 1 · hold it
Gate B · mid-life Pilot at the 7-day checkpoint and past half its wax Blind hot throw within 1 point of control · cold throw · tops and adhesion acceptable · safety lines still no worse Ship tranche 1 · pour tranche 2 · hold it
Gate C · end of life At least one pilot candle burnt to the end of usable wax Last-third heat, pool depth and flame no worse than control · tranche 1 retained samples unchanged Ship tranche 2 · pour tranche 3 and ship it after cure

Safety lines are judged the same way throughout this series: no worse than the approved control, and within your jar supplier's guidance and the candle fire-safety standard you work to — ASTM F2417 is commonly cited in the US. CSI publishes no numeric flame-height or jar-temperature limit. In an emergency the temptation is to relax these. Do the opposite: the customer is waiting for a candle, not for a candle that runs hotter than the one they approved.

Weigh the pilot, measure the clock
Weigh each pilot candle before and after every burn and note the hours. Consumption in grams per hour (weight loss ÷ burn hours) tells you, by the end of the first few cycles, roughly how many more cycles the full-life candle needs — which is how you turn Gate C from a guess into a date you can give the customer.
An emergency changes how fast you pour. It does not change what a safe candle is.

What the staging protects, in rupees

At CSI prices the material in one finished candle — 184 g of CSI 464, 16 g of Sandalwood at its 1 kg rate, an Eco Thin C1 wick and a White Matte jar — is ₹250.49, before labour, packaging, freight and GST. If all 1,000 are poured on day 2 and Gate C then shows the wick is wrong, ₹2,50,490.00 of material is in candles that cannot ship as they are. With staging, the most exposed before Gate B is tranche 1: ₹50,098.00. Before Gate C it is tranches 1 and 2 — and tranche 1 has already passed two gates.

Material cost per candle ₹250.49 · excludes labour, packaging, freight and GST
Material exposed to each unknown
Plan Poured before Gate B Material exposed Poured before Gate C Material exposed
All at once 1,000 ₹2,50,490.00 1,000 ₹2,50,490.00
Staged 200 / 400 / 400 200 ₹50,098.00 600 ₹1,50,294.00

The staging costs something too: more pour sessions, a customer who may receive the order in two deliveries, and some calendar time. That is the trade. Talk to the customer early; a first delivery of 200 tested candles is usually an easier conversation than a late full delivery or a recall.

The pilot kit and the production order

The pilot kit is small and uses listed, in-stock CSI sizes with a 5% pour-loss allowance (a working assumption). The production order covers 1,000 candles plus three retained samples per tranche (1009 in all) with a 3% allowance — tighter because production pours are practised; replace it with your own figure. Wax and oil are bought now to secure stock for the festive window; wicks are bought after Gate A, so you only buy the option that passed.

Argued against our own interest, plainly. We would sell the whole production order today if we told you to pour it all as soon as the wax lands. We are telling you to buy the wax and oil now, buy the wicks only after the first gate, and pour a fifth of the order until the pilot has proved itself. If the pilot fails Gate A with both wicks, the right call may be a different wax — and you will have spent the price of nine candles to learn it, not a thousand.

Release records and what to do if a gate fails

Each tranche gets a one-line release record: tranche number, pour date, wax order date, wick, gate passed, retained-sample numbers, signed and dated. That is what lets you answer a customer question in December about a candle poured in October. The pilot sheets, gate decisions and the new formula card go in the same file. The replacement-documentation post shows a layout future staff will understand.

When the evidence says no
If a gate fails
Gate Failure Action
A One wick fails, the other passes Proceed with the passing wick
A Both wicks fail Stop. Try the other listed wax with a published ceiling covering 8%, or a different wick family — pour a new pilot
B Throw more than 1 point below control Hold tranche 1; test a higher load within the 10% ceiling in the pilot spares
B Safety line worse than control at mid-life Hold everything; the wick choice is wrong for the lower half
C Last-third heat or pool worse than control Do not ship tranche 2 or pour tranche 3; rework or re-wick; tranche 1 customers informed if their candles share the problem

If Gate A fails because the new wax tunnels with your old wick, the tunnelling post explains why changing only the wax can do that. Once the order has shipped, the payback post helps you decide whether to stay on the replacement wax or go back. If the emergency was caused by a supplier stock-out, the lesson belongs in your planning as well as your records. A backup wax that is already qualified turns this whole page into a formality. The pre-qualification post explains how to hold one ready, and the 5,000-candle substitution post covers deciding between substitution, partial production and waiting when the order is even larger. For the full list of what a wax change touches, see the master checklist.

For a single-fragrance range the pilot above is enough; for several fragrances in one order, run anchors first as in the discontinued-wax post.
Why trust this guide

CANDLEMAKINGSUPPLIESINDIA supplies raw materials, not finished candles. An emergency order is the easiest time to sell everything at once. This page tells you to buy wicks only after the first gate, pour a fifth of the order at a time, and change wax again if the pilot fails.

Every wax and oil price here comes from live CSI listings pulled on 24 September 2026. Wick and jar prices are those verified for Blog 760 on 10 September 2026, with the wick pack list rechecked on 25 September 2026. Order quantities, pack rounding, per-candle material cost and exposure figures are plain arithmetic.

The tranche sizes, gate conditions, pilot size, example dates, 3% and 5% loss allowances, three retained samples per tranche and the one-point throw tolerance are working assumptions. The day Gate C falls depends on your candle's measured consumption; CSI publishes no burn-time or burn-test data. Frequently asked questions

What tests are essential before a large candle order with a new wax?
Safety lines on the first burns (flame, soot, mushrooming, jar heat, melt pool), a blind throw check at about a week, and at least one candle burnt to the end — each against a control from the old wax, before the corresponding tranche ships.
Can I start production before the full burn test is complete?
Yes, if you pour in tranches and hold them. Pour the first tranche after the first-burn gate, but ship nothing until the mid-life gate, and ship the last tranches only after a full-life candle has passed.
How many candles should I test before a 1,000-candle order?
In this example 9: two wick options × three candles, plus three spares for extra full-life and storage checks, burnt beside three retained old-wax candles.
Which replacement wax is safest in an emergency?
The one with the fewest unknowns: a stated fragrance ceiling that covers your load and known temperatures. For 8%, CSI 464 (up to 10%) or Luxury Soy Wax Chunks (up to 13%).
How much wax do I need for 1,000 candles of 200 g?
At 8%, 184 g per candle: 184 kg net. With three retained samples per tranche and a 3% allowance, 191.2 kg — 19 × 10 kg + 1 × 1 kg + 1 × 500 g of CSI 464 in this example.
Should I buy wicks before testing a new wax?
Buy the wax and oil to secure stock, but buy production wicks after the first-burn gate, so you only buy the wick that passed.
