Should I pour the whole order after the first burn? No. Pour 200 and hold them. Everything poured before Gate B is exposed: ₹50,098.00 staged vs ₹2,50,490.00 all at once.
Which replacement wax should I pick in a hurry? The one with the fewest unknowns: a published ceiling that covers your load and a known temperature. For 8%, CSI 464 (up to 10%, 80–90°C guidance) or Luxury Soy Wax Chunks (up to 13%). See choosing the replacement.
Minimum validation is about exposure, not shortcuts
With Diwali 40 days away and a customer waiting, the pressure is to pour all 1,000 candles in the new wax as soon as it arrives. The problem is not that the new wax is likely to fail; nobody knows that. The problem is that the evidence you need — how the candle burns at the end, how it throws after a week, how the tops look — arrives on its own schedule, and pouring everything first bets the whole order on evidence you do not have yet. The answer is not to skip tests. It is to stage the order so the amount of product exposed to each unknown is small when the unknown is large, and grows only as the evidence comes in.
So the plan has three parts. A pilot, poured the day the wax arrives, that runs ahead of production and carries the full test. Tranches of production — 200, then 400, then 400 in this example — each poured only after the pilot has passed the gate before it. And holds: each tranche waits until the next gate before it ships, with retained samples kept from every tranche. The diagram above shows the example schedule.
Choose the replacement that removes unknowns
In an emergency the best replacement wax is not necessarily the cheapest or the one that feels most similar. It is the one that leaves the fewest open questions. Three matter most. Does the wax maker's stated ceiling cover your load? Luxury Soy Wax CSI 464 is rated up to 10% and Luxury Soy Wax Chunks up to 13%, so an 8% formula is inside both. Natural Soy Pearl Wax and Premium Coconut Soy Wax CSI 468 have no ceiling quoted in this series, which adds a question you would need answered before release. Is there a published temperature? CSI's guidance for CSI 464 is to melt and pour at 80–90°C (confirm on the product page) — the only CSI temperature on record. Can you buy the whole quantity now? CSI 464 is listed up to 10 kg a bag, and larger quantities are quoted on WhatsApp.

The pilot: what it tests and how many candles
Everything here is a working practice, not a standard: three candles per variant, burn cycles of about 3–4 hours with full cool-down, cure checkpoints as labelled examples. The pilot is two wick options × three candles, plus three spares for extra full-life burns and a storage check: 9 candles. Wick A is your current approved wick (Eco Thin C1 in this example); Wick B is the one alternative you would move to (Eco Thick C2). CSI publishes no wick-size chart and no equivalence between its wicks. The control is three retained candles from the old wax, burnt alongside.

Safety lines are judged the same way throughout this series: no worse than the approved control, and within your jar supplier's guidance and the candle fire-safety standard you work to — ASTM F2417 is commonly cited in the US. CSI publishes no numeric flame-height or jar-temperature limit. In an emergency the temptation is to relax these. Do the opposite: the customer is waiting for a candle, not for a candle that runs hotter than the one they approved.
What the staging protects, in rupees
At CSI prices the material in one finished candle — 184 g of CSI 464, 16 g of Sandalwood at its 1 kg rate, an Eco Thin C1 wick and a White Matte jar — is ₹250.49, before labour, packaging, freight and GST. If all 1,000 are poured on day 2 and Gate C then shows the wick is wrong, ₹2,50,490.00 of material is in candles that cannot ship as they are. With staging, the most exposed before Gate B is tranche 1: ₹50,098.00. Before Gate C it is tranches 1 and 2 — and tranche 1 has already passed two gates.

The staging costs something too: more pour sessions, a customer who may receive the order in two deliveries, and some calendar time. That is the trade. Talk to the customer early; a first delivery of 200 tested candles is usually an easier conversation than a late full delivery or a recall.
The pilot kit and the production order
The pilot kit is small and uses listed, in-stock CSI sizes with a 5% pour-loss allowance (a working assumption). The production order covers 1,000 candles plus three retained samples per tranche (1009 in all) with a 3% allowance — tighter because production pours are practised; replace it with your own figure. Wax and oil are bought now to secure stock for the festive window; wicks are bought after Gate A, so you only buy the option that passed.

The production total is ₹2,58,415.68 with Wick A, or ₹2,62,026.48 if Gate A picks the Eco Thick C2. CSI 464 is priced flat at ₹507.40 a kilo from 1 kg to 10 kg, so the bag mix is about handling, not discount; Sandalwood is flat at ₹5.03 a gram from 100 g up, so the 1 kg bottles are convenience and stock security, not a lower rate. Release records and what to do if a gate fails
Each tranche gets a one-line release record: tranche number, pour date, wax order date, wick, gate passed, retained-sample numbers, signed and dated. That is what lets you answer a customer question in December about a candle poured in October. The pilot sheets, gate decisions and the new formula card go in the same file.
