What five suppliers actually costs you

You did not go into candles to become a logistics coordinator, and yet here you are, on a Thursday, asking a stranger where the wicks are.

Let us name it precisely, because "it's a hassle" is not a number and numbers are what change a decision. A five-supplier month looks like this. Five order confirmations to file. Five tracking numbers, each on a different courier's site, each with its own idea of what "out for delivery" means. Five delivery windows that do not overlap, so somebody has to be at the workshop on five different days. Five invoices to reconcile against five payments for one month's production. Five people to chase, none of whom knows what the other four are doing. And underneath all of it, one hard fact: the batch cannot be poured until the last box lands.

Now the arithmetic, with the assumptions stated openly so you can substitute your own. Assumption one: one order per supplier per month. Twenty hours and ₹7,200 is not life-changing on its own, and we will not pretend otherwise. What matters is where the hours fall: not evenly across the year, but in the week before a festival deadline, when you have the least of them. Working back from Diwali on 8 November 2026: a soy container candle wants 14 to 21 days of cure before it is worth shipping, which is standard practice rather than a rule, and dispatch needs its own runway. That puts your last useful pour date in early October and your material deadline in the second half of September. Every day the fifth parcel is late in that window is a day removed from cure, not from slack — because there is no slack left.

The failure everyone recognises. Wax arrives Monday, fragrance Tuesday, jars Wednesday, dyes Thursday. The wicks ship from a fifth supplier who has not updated the tracking since Saturday. You have 18.4 kg of wax, 100 jars and four scents sitting on the bench, and you pour nothing for three days because a ₹944 line item is in transit. The material cost of the delay is zero. The cost is three days of cure you will never get back, and a dispatch date you now have to explain.

There is a second, quieter cost: you cannot see your own spend. With five accounts, "what did materials cost last month" is a reconstruction across five inboxes. With one it is a single number — the one you need before you can work out what to charge for the candle. Makers who cannot state their cost per unit discover their margin by accident, usually downwards.

The late-delivery maths, which is the actual argument

Everything above is inconvenience. This part is the reason to change how you buy, and it is a single line of arithmetic worth doing slowly.

Suppose each of your five suppliers is good. Not perfect — good. Each one delivers on schedule 90% of the time. That is a supplier you would recommend. Read the middle column downwards and then read the 95% column. Even five excellent suppliers — 95% each, better than almost anyone manages through a monsoon or a festival week — land everything on time only 77% of the time. The lesson is not that your suppliers are bad. It is that the number of suppliers is itself a risk multiplier, and it is the one variable you fully control.

Going from five suppliers to one, with no change in anyone's reliability, moves you from 59% to 90%. Late months drop from about four in ten to about one in ten — a four-fold reduction bought with a purchasing decision rather than a better courier.
Where this model is wrong, and it is wrong
The multiplication assumes the five delays are independent. They are not. A national holiday, a monsoon week or the fortnight before Diwali slows everyone at once, which makes the five events correlated. Correlation cuts both ways: in a quiet month your real odds are better than 59%, and in the worst week of the year they are worse. The 90% figure is also an assumption for the sake of the model, not a measured CSI statistic — we do not publish an on-time percentage, and you should be suspicious of any supplier who quotes one without saying how it was counted. What survives all of that is the shape of the curve: more parcels in a chain, worse odds, always.

What consolidating fixes, and what it does not

Consolidation fixes schedule risk, freight, admin hours and visibility of spend. It does not fix a thin category, and a supplier who tells you otherwise is selling you a compromise dressed as convenience. Take the wick line seriously. Seven products covers Eco Candle Wicks in Thin (C1) and Thick (C2), cotton braided ready-mades, imported wooden wicks, braided wick on the metre and a 61-metre roll with tabs. If your recipe is built around a specific numbered series from a specific manufacturer, that series is not on our shelf, and swapping a wick changes the melt pool and therefore the throw. Consolidating does not create stock. One more thing consolidation does not do: it does not make the goods cheaper. There is no bundle discount for putting ten lines in one cart. Be careful with the per-candle figure, because ₹24,345.60 ÷ 100 = ₹243.46 is not your material cost per candle. That basket deliberately over-buys: 20 kg of wax for an 18.4 kg month, 2 kg of oil for a 1.6 kg month, 120 stickers for 100 candles, plus a dye bottle and a roll of 500 care stickers that will last several months. Consolidating well means being deliberate about the exceptions rather than pretending there are none. Four things should stay off the CSI order in most cases, and we would rather say so than have you discover it after paying freight on a box of air.

Is there really a single supplier in India for wax, fragrance, jars, wicks and dyes?
For container candles, yes. CSI lists 15 waxes, 92 fragrance oils, 80 containers, 7 wick lines, 25 dyes, 62 moulds and 65 accessories, which covers a jar candle's full bill of materials on one order. The honest caveats are wicks and packaging, which are thin, and stock, which moves. The four-category walkthrough is in this companion guide.
Where does the 59% figure come from?
It is 0.9 raised to the fifth power. If five suppliers are each independently on time 90% of the time, the chance all five are on time in the same month is 0.9 × 0.9 × 0.9 × 0.9 × 0.9 = 0.59049, or 59%. The 90% is an assumption for the model, not a measured statistic for any supplier including us, and real delays are correlated — festival weeks slow everyone at once. The shape holds regardless: more parcels, worse odds.
Do I get a discount for buying everything in one order?
Not automatically, and you should not choose a supplier on the promise of one. CSI 464 is ₹507.40/kg whether it is your only line or one of ten. What consolidating saves is freight per consignment, admin hours and schedule risk. Genuine unit-price reductions come from pack size — ₹520/kg at 500 g against ₹507.40/kg at 10 kg, or ₹40.12 a jar at 5 pieces against ₹29.50 at 100.
What if one item on my combined order is out of stock?
Ask for a line-by-line stock check before you pay, then decide: substitute, drop the line, or split the consignment. Do not let one item hold the whole order. On the 10 September pull, out-of-stock lines included Soy Wax 464 Pellets in every size, several jar colours and ceramics, the small steel pouring pitcher and two mica shades. Consolidation does not create stock — you just learn about the gap in one message rather than four days later.
Isn't relying on one supplier risky?
Yes, and it is a real trade rather than a free win. Five suppliers give you five small chances of a late month; one supplier gives you one larger one, and when it lands the whole batch stops. The mitigation is not a second full supplier — that puts you back at 81% — but a two-week buffer on the line you cannot substitute, which for most makers is wax, plus a written note of an alternative for two or three other items. Roughly 9 kg of CSI 464, about ₹4,567, buys that insurance for a 100-candle month.
What should a 100-candle month actually cost me in materials?
On the basket above — 200 g candles at 8% load in 200 ml jars — the order totals ₹24,345.60, but that deliberately over-buys wax, oil, dye and stickers. The marginal cost of one more candle is ₹181.07 with Citrus Lemon and ₹258.51 with Vanilla Bean: same wax, same jar, same wick, ₹77 apart on fragrance alone. Work from the marginal figure, not the invoice total, when you price the candle.
