I'm Scaling from 1,000 to 10,000 Candles a Month and Need Multiple Suppliers — How Do I Maintain Formulation Consistency When Procurement Becomes More Complex?
Share
How much wax for 10,000 candles a month? At 200 g and 8%: 1,840 kg net, 1,932.0 kg with a 5% allowance — 194 × 10 kg bags at listed sizes, or 39 × 50 kg of Soy Pearl (a different wax).
Can two approved waxes be blended? Not without testing the blend. Two approved sources do not make their mixture approved, and a changing ratio makes the batch record meaningless.
What does qualifying a second wax source cost? With a three-SKU bracket, nine new-source candles: ₹3,218.24 in CSI test packs, plus a confirmation candle for each remaining SKU.
What actually changes between 1,000 and 10,000 a month
At 1,000 candles a month, one person can see every bag of wax that enters the building. At 10,000, materials arrive more often, in more bags, sometimes from more than one supplier, and they are handled by people who were not there when the candles were approved. Formulation consistency stops being a property of the recipe and becomes a property of the system that decides which material may enter which batch. The recipe does not change. What changes is how many opportunities there are for a different material to slip into it.
| Material | 1,000 a month | 10,000 a month | CSI listed packs |
|---|---|---|---|
| Wax | 193.2 kg | 1,932.0 kg | Container waxes to 10 kg bags; Natural Soy Pearl to 50 kg |
| … as Chunks 10 kg bags | 20 bags · ₹1,19,980.00 | 194 bags · ₹11,63,806.00 | Flat ₹599.00/kg at 1 and 5 kg; ₹599.90/kg at 10 kg |
| … as Chunks 5 kg bags | 39 bags · ₹1,16,805.00 | 387 bags · ₹11,59,065.00 | Two 5 kg bags ₹9.00 cheaper than one 10 kg |
| … as Soy Pearl 50 kg bags | 4 bags · ₹84,960.00 | 39 bags · ₹8,28,360.00 | ₹424.80/kg from 5 kg — a different wax, not a pack of Chunks |
| Fragrance oil | 16.8 kg | 168.0 kg | Up to 1 kg per listing |
| … per scent (8 scents) | 2.10 kg · 3 × 1 kg | 21.00 kg · 21 × 1 kg | Beyond that: WhatsApp quote |
| Wicks | 1,000 | 10,000 | Eco Thin C1 to packs of 1,000 |
| Jars | 1,000 | 10,000 | White Matte in packs of 5 |
Two lines deserve attention. The wax bag count goes from 20 to 194 a month at listed pack sizes — each bag a physical object that can be opened in the wrong order or stored in the wrong place. And the Soy Pearl line is there to make a point, not a recommendation: the 50 kg bag is the only listed pack that brings the bag count down sharply, but it is a different wax, and moving to it for handling reasons is a full wax change with a full retest. Scale creates exactly this kind of pressure — “the bigger bag is easier” — and it is how formulations drift. Costs in this table are CSI listed prices for context; at these volumes, ask for a quote rather than buying listed packs.
Three ways to run more than one supplier
Most businesses at this scale add a second source for at least one material, for capacity, price or security. The question is not whether to, but how the second source is allowed to enter production. There are three workable models, and they differ mainly in how much qualification work they demand. The figures use an example range of 12 SKUs and two wax sources; replace them with yours.
| Model | Rule | Qualifications needed | Consistency risk | Best for |
|---|---|---|---|---|
| SKU-locked | Each SKU is approved on one source; the other source is a backup only | 12 (one per SKU) | Lowest | Most small and mid businesses |
| Split by SKU group | Group 1 always on source A, group 2 always on source B | 12 (each SKU on its own source) | Low — each SKU still has one source | When one supplier cannot carry the whole volume |
| Interchangeable | Every SKU approved on both; batches may switch source, never mix within a batch | 24 full, or 3 full + 9 confirmations with bracketing | Highest — needs the strictest gate and records | When supply is genuinely unreliable |
The interchangeable model looks the most flexible and is the most expensive to run properly. Every SKU must be proven on every source, and every batch record must say which source it used, or a complaint cannot be traced. Bracketing reduces the work: qualify the new source fully on a few SKUs chosen to span your range, then confirm the rest with a short side-by-side each. The twenty-fragrance post explains how to choose the bracket, and the eight-fragrance wick post applies the same logic to wicks. Whatever the model, one rule never changes: never mix two sources of the same material in one melt. A mixed melt is a third material that nobody has tested.
The incoming gate: one check per delivery
The gate is a fixed routine every delivery passes before its contents can be used. It does not need a laboratory. It needs a label, a retained sample, a comparison against a reference and a signature. The comparison is sensory and practical — melt a sample, smell it, look at it, and for key materials pour one candle — because CSI publishes no melt point, hardness, colour or oil specification you could measure against. In the example, deliveries rise from about 1 a month per material to about 4; the gate scales with deliveries, not bags.
| Change that scale brings | Load acceptance | Combustion | Jar heat | Throw | Storage | End of life |
|---|---|---|---|---|---|---|
| Same listing, new delivery | KEEP | CONFIRM | KEEP | CONFIRM | CONFIRM | KEEP |
| Same listing, quoted volume beyond listed packs | KEEP | CONFIRM | KEEP | CONFIRM | CONFIRM | KEEP |
| Second supplier for wax | REPEAT | REPEAT | REPEAT | REPEAT | REPEAT | REPEAT |
| Second supplier for an oil of the same name | REPEAT | REPEAT | CONFIRM | REPEAT | REPEAT | CONFIRM |
| Bigger melt batches (e.g. 2 kg → 20 kg) | CONFIRM | CONFIRM | KEEP | CONFIRM | CONFIRM | KEEP |
| Mechanical mixing replaces hand stirring | CONFIRM | CONFIRM | KEEP | CONFIRM | CONFIRM | KEEP |
| Second jar source | KEEP | REPEAT | REPEAT | CONFIRM | KEEP | REPEAT |
Two process rows appear because scale changes how candles are made, not only what they are made from. A larger melter changes batch size, heating time and how evenly the oil is mixed; mechanical mixing changes how the oil is incorporated. Neither changes a material, and both can change the candle in general practice. The 2 kg → 20 kg batch post and the mechanical-mixing post cover their retests. The supplier rows are worked in the wax-supplier post and the fragrance-supplier post.
Qualifying a second wax source with a bracket
Suppose your current wax comes from another supplier and you want CSI's Luxury Soy Wax Chunks as a second source for volume. Under the SKU-locked or split models you qualify it on the SKUs that will use it. Under the interchangeable model you bracket: three SKUs chosen to span your range get a full side-by-side, the rest get a confirmation candle each. The example bracket below uses a floral, a fresh and a vanilla — a common way to span a range, not a claim about how these oils behave; pick your own bracket from your own range.
| Record | Current source (control) | New source | Pass if |
|---|---|---|---|
| Consumption, g/hour | Within your usual spread | ||
| Time to full melt pool | No slower than control | ||
| Flame height at 1 hour | No taller than control | ||
| Soot, mushrooming | No worse than control | ||
| Jar-side feel / reading | No hotter than control | ||
| Hot throw, fixed room, 1–5 | Within one point of control | ||
| Surface, colour, sweating after storage | Acceptable to your standard | ||
| End of life | No worse than control |
As everywhere in this series, safety acceptance is comparative: CSI publishes no numeric flame-height or jar-temperature limit, so a new source passes only if it is no worse than the approved control on every safety line, and within your jar supplier's guidance and the recognised candle fire-safety standard you work to (ASTM F2417 is a commonly cited one). A second source that throws better but runs hotter is not qualified.
The priced bracket kit
Nine new-source candles — three for each bracket SKU — at 200 g and 8% need 1,656 g of wax (1,738.8 g with a 5% pour-loss allowance) and 48 g of each oil (50.4 g with the allowance). The controls are poured from your current supplier's wax and are not priced here. Four 500 g bags of Chunks cost ₹1,196.00, two rupees less than 1 kg + 2 × 500 g — trivial, but it shows the price is flat.
| Item | Need | Buy | Price |
|---|---|---|---|
| Lavender Fragrance Oil | 50.4 g (SKU 1) | 1 × 50 g + 1 × 15 g | ₹375.02 |
| Blue Ocean Fragrance Oil | 50.4 g (SKU 2) | 1 × 50 g + 1 × 15 g | ₹340.22 |
| Dark Vanilla Fragrance Oil | 50.4 g (SKU 3) | 1 × 50 g + 1 × 15 g | ₹540.00 |
| Luxury Soy Wax Chunks (candidate source) | 1,738.8 g incl. 5% | 4 × 500 g | ₹1,196.00 |
| Eco Candle Wicks Thin C1 | 9 wicks | 1 × 10 | ₹59.00 |
| White Matte Glass Jar | 9 jars | 2 packs of 5 | ₹708.00 |
| Kit total | ₹3,218.24 |
Each oil is bought as 50 g + 15 g because 50.4 g is just over 50 g once loss is counted; a 100 g bottle would cost more for each. If the bracket SKUs are already in production, draw the oil from production stock. At 10,000 candles a month the whole kit is a fraction of one day's materials, which is the point: at scale, qualification is cheap in rupees and expensive in calendar time. Start it before you need the second source.
| Pack | Price | Per kg | 200 g candles per bag |

| 500 g | ₹299.00 | ₹598.00 | 2.72 |
| 1 kg | ₹599.00 | ₹599.00 | 5.43 |
| 5 kg | ₹2,995.00 | ₹599.00 | 27.17 |
| 10 kg | ₹5,999.00 | ₹599.90 | 54.35 |
| Pack | Price | Per gram | 16 g in one candle |
|---|---|---|---|
| 15 g | ₹130.00 | ₹8.67 | ₹138.67 |
| 50 g | ₹410.00 | ₹8.20 | ₹131.20 |
| 100 g | ₹790.00 | ₹7.90 | ₹126.40 |
| 500 g | ₹3,840.00 | ₹7.68 | ₹122.88 |
| 1 kg | ₹7,646.00 | ₹7.65 | ₹122.34 |
The operating rules that keep 10,000 candles consistent
| Rule | Prevents |
|---|---|
| Every delivery passes the incoming gate before use | An unchecked lot entering a batch |
| One source per material per batch; never mix sources in a melt | An untested blend with a changing ratio |
| Each SKU lists its approved sources; nothing else may be used | Procurement choosing “equivalent” material |
| A new source is approved per SKU (or by bracket), with evidence filed | Assuming one pass covers the range |
| Batch records list every lot code | Complaints that cannot be traced |
| Retained samples kept for every lot | No reference when something smells different |
| Process changes (melter, mixer, batch size) go through change control | Silent drift from new equipment |
| Complaints are logged per 100 sold, per source | A source problem hiding in the average |
The last rule is the one that tells you whether the system is working. If complaints are logged by source, a problem with one supplier's lots shows up as a difference between sources long before it shows up in the overall rate. The procurement-freedom post explains why “buy the equivalent” breaks these rules, pre-qualifying backups shows how to have the second source ready before you need it, and the full change-control system connects the gate to change requests, approval, release and monitoring.
If your range is large, the order in which you bring SKUs under this system matters: the 20-SKU triage post ranks them by risk. And if a problem appears after a second source goes live, the two-changes post shows how to separate a source problem from anything else that changed in the same month.
CANDLEMAKINGSUPPLIESINDIA supplies raw materials, not finished candles. This page recommends that a business at this scale qualify more than one supplier — including a backup to CSI if we are your primary — because a single source is a real risk at 10,000 candles a month.
Wax and oil prices come from live CSI listings pulled on 24 September 2026; wick and jar prices are those verified for Blog 760 on 10 September 2026, with wick packs rechecked on 25 September 2026. Monthly quantities and bag counts are arithmetic at 200 g, 8% and a 5% allowance. At these volumes listed-pack costs are context only; quantities beyond the listed packs are quoted, and no discount figure is published.
The 12-SKU range, 8 scents, deliveries per month, bracket choice, candle counts, cure checkpoints and burn cycles are working assumptions you replace. CSI publishes no lot numbers, lot-to-lot consistency, melt points or burn data, and no numeric flame or jar-temperature limit.
